Abstract
This case shows a coral fleece embroidered headband project we developed for a Japanese IP merchandise client. By optimizing how embroidery and pleated structure work together, we solved the logo placement issue. In the end, we successfully completed the production of 7 styles with a total of 2,800 pieces, meeting the client’s requirements for both quality and appearance.
Initial Communication
On January 9, 2026, we received an inquiry from a client who focuses on developing and selling Disney-style IP merchandise, with the end market in Japan. The main goal of this project was to develop an IP-based fuzzy headband product for retail sales, so the client paid great attention to appearance, details, and brand presentation.
The face-washing headband uses coral fleece combined with ultra-soft fabric, offering a soft touch and comfortable wearing experience. The order includes 7 styles, with 400 pieces for each style, totaling 2,800 pieces. Each headband measures 8.5 × 26 cm. The design combines digital printing and embroidery, which creates rich visual effects while highlighting the brand logo. For packaging, we used paper cards, which better fit retail display needs.
Communication Phase
At the early stage of the project, the client sent us a reference sample and asked us to improve it for production. Since this is an IP headband, the client had very clear requirements for how the logo should look and wanted to use embroidery to show brand quality.
However, after checking the sample, we found that the headband has a pleated structure, and the pleated area is not suitable for direct embroidery. This became one of the key challenges of the project. At the same time, the client wanted to keep the soft hand feel while making sure the logo stays firm and looks good, which raised higher requirements for the process.
Process Challenges and Solutions
In the first sampling, we tried to make an embroidered patch and then attach it to the finished product. But because the ultra-soft fabric has short fibers, the bonding strength was not strong enough, and the result was not ideal. The sample did not pass client approval.
To solve this problem, we quickly adjusted the process plan. After internal discussion, we decided on a better solution:
We moved the embroidery step forward. We completed the logo embroidery before the fabric was made into a pleated structure. Then we did cutting and sewing, and created the pleated structure in the later process.
This adjustment avoided the issue of embroidery on pleated areas and ensured both the firmness of the logo and the overall appearance. After the second sampling, the client was very satisfied and confirmed mass production.
Production Process
During mass production, we followed the optimized process strictly:
Dyeing: completed digital printing on the base fabric
Cutting: precise cutting based on the pattern
Embroidery: finished logo embroidery on flat fabric
Sewing: assembled the headband and formed the pleated structure
Inspection: 100% inspection of all products, focusing on embroidery strength and appearance consistency
Packaging: final packing with paper cards
The whole production cycle was stable and efficient, from sampling on January 9, 2026 to finishing mass production on February 10, 2026.
Customer Feedback
After receiving the goods, the client gave very positive feedback on the overall result. They were especially satisfied with how the embroidered logo looks. It keeps the soft feeling of the product while improving the brand image. This successful project also built a good foundation for future cooperation on IP fuzzy headband for washing face.
